Every day a buyer asks a machine what to choose. Before they reach your site, your sales team or your reviews, they reach a model (ChatGPT, Claude, Gemini, Perplexity), and in your absence it answers in words nobody at your company wrote. It files you in a category. It pairs you with competitors. It repeats some of your claims, ignores others, invents a few, then recommends accordingly.

That answer is now the front door to your brand. And almost no one is managing it.

The market is optimising for the wrong layer

A lot of the emerging “AI visibility” market is thinking about this like SEO with a new coat of paint: track the prompts, count the citations, watch where you show up in a generated answer this week. That’s the visible surface of these systems, and the visible surface is the part that will commoditise fastest.

We think the real question sits one layer deeper. Not did we get cited in this reply but what does the model actually believe about us: the representation it has learned, carries between conversations, and reaches for by default when no one is looking.

Because the direction of travel is clear: as models learn more, they search less. Retrieval fills the gaps in what a model doesn’t yet know. As these systems absorb more of the world, more of their answers come not from a fresh search but from what they already understand. Optimising only for retrieval is optimising for the gap that’s closing. The durable opportunity is the understanding that’s hardening.

That understanding is what recommends you, or quietly routes the buyer elsewhere, long after any single prompt is forgotten.
